Project 11
Executive summary

The whole blueprint,
on one page.

This document is the build plan for Project 11 — your 60-day training club, designed backwards from your onboarding answers, in your voice, under your Project 11 brand.

What we’re building

A training club app with 8 connected systems: guided workouts, daily rules tracking, the day-by-day calendar, crew community, progress stats, nutrition, share cards, and your private coach dashboard.

The deal

$0 out of pocket. You keep 50% of net profits after costs, paid monthly with a clear statement. We own the platform and the IP — we only get paid when you do.

What we need from you

Logo — don't have one? We'll design it with you; Brand photos — we'll art-direct the shoot with you; Brand colors & fonts — we'll build your look with you; Your workout footage — send it over, we'll cut the movement demos Nothing else — no tech, no homework.

Next step

Approve this blueprint → walk the private preview on your phone → launch the Founding 10.

“Read it with a critical eye. Tell me what’s wrong, what’s missing, what doesn’t sound like you. Then we build.”— Jude
Inside

What’s in
this blueprint.

Read it straight through, or jump to the part you care about.

01 — It starts with your words

We read every word
of your onboarding.

Built backwards from what you told us. Not from a template — from your answers:

“Financially free and ability to help others mentally and physically come the best version of them selves”— Your dream for this
“No quitting, no i can't, every workout 100% effort”— Your philosophy

Your hot takes — where you stand:

In your words: “Don't get out worked”. Not for: quitters and weak minded, close minded, negative people.

You also named what’s broken — what Project 11 answers:

The one thing to nail: workout instructions videos.

02 — The blueprint

What we’re building,
piece by piece.

A complete 60-day training club — your program, your voice, your brand. 8 connected pieces, each tied to something you asked for.

01

Train — the workout floor

Your program (Project 11 — 60-Day Game Plan) — every session runs on a guided runner with voice cues (spoken countdowns, beeps, vibration) and movement demo videos. Gym, at-home, or my-own — every day.

02

Today — the daily rules

A daily ritual tracking your non-negotiables — Train — 100% effort, Clean nutrition, Hydration target, Sleep 7+ hrs, Check in daily. 5/5 locks the day.

03

Days — the 60-day calendar

A visual arc where every completed day gets stamped. Streaks, XP and 12 badges turn showing up into a game — the calendar makes the cost of skipping visible.

“People quit because they get lazy.”
04

Crew — the community

Members train in crews joined by invite code, cheer each other on with one-tap cheers, and see PRs celebrated in a live feed. Group chat, crew codes on shareable cards — the belonging layer that keeps people past week two.

“The one thing to nail: workout instructions videos.”
02 — The blueprint, continued
05

Stats — proof it’s working

Progress photos in a private vault, weigh-ins, personal records, and strength charts showing every lift climbing. Visible progress is the most addictive retention tool ever built.

“People time”
06

Fuel — nutrition, handled

Eating guidance matched to the training — protein targets, simple rules, no noise. Just the truth about food.

07

Share — spread the word

Canvas-painted share cards members post after workouts and milestones, invite links, QR crew codes, and a referral system. Every member becomes a recruiter — growth built in, not bolted on.

“Remind them why they're here; encouraging words”
08

Your coach dashboard

Your command center: member roster with search, at-risk flags that surface who’s slipping before they quit, a PR feed, your morning briefing, and a broadcast composer. Every client, every day, every lift — live.

“Every client, every day, every lift — live.”

8 pieces. One club. All of it carrying your name, your voice, and your standard.

03 — The program, up close

What a member
actually lives through.

4 named blocks — programmed the way you described it.

Block I — Kickoff · Days 1–15
DAY 1Day one. Day-one photos, first check-in, first 5/5.
DAY 15Kickoff complete. First quarter. Learn the movements, moderate weight, 8–12 reps. Leave 2 reps in the tank every set. The game plan starts with execution, not
Block II — The Drive · Days 16–30
DAY 30The Drive complete. Second quarter. Heavier weight, 6–10 reps. +1 set on the first two lifts, +1 RPE. This is where it gets uncomfortable — good. Discomfort is
Block III — The Push · Days 31–45
DAY 45The Push complete. Third quarter. +1 set on everything. The weights keep climbing and so do you. No "I can't" — the phrase doesn't live here anymore.
Block IV — The Finish · Days 46–60
DAY 60The Finish complete. Fourth quarter. Heaviest loads of the program, +2 RPE (capped at 10). Every session from here is the hardest thing you've done so far — and
DAY 60Test + celebrate. Final photos, PR attempts. 60 promises kept.
04 — Your voice, everywhere

Not a template
with your name on it.

Your actual words, staged through the entire experience — so it feels like you built it.

“Don't get out worked”— Your line — open every workout with it
“Day 1. The game plan is drawn up. All that's left is execution — yours.”— Your daily motivation cards
“Elijah here. 60 days, 5-day split, 4 rules a day. Here's my deal: no quitting, no ‘I can't,’ every workout at 100% effort. I built this because I watched consistency change my own life — showing up, seeing progress, refu”— Your coach notes, like a personal letter each morning
“your goals our game plan”— Your tagline — the app's sign-off on day 60

60 daily facts plus a full glossary of 6 terms — defined your way. The library your community will quote back to you.

05 — The look · See it

One-of-one, never repeated.

#007bff & gold

Your palette, drawn straight from your brief.

Your mark, your wordmark

The Project 11 lockup leads every screen. Unmistakable.

Serif voice

Headlines with weight — carved, not typed. Your words deserve it.

Considered motion

Calm transitions, never decoration. The app feels the way you coach.

Every coach site we build looks and feels different — that’s a standing rule. Yours will never be confused with anyone else’s.

The app, as your members will see it.

06 — Why this works

Built on a proven engine.

Project 11 isn’t an experiment. It’s built on our feature-standard platform — the same engine already training real people under working coaches:

“People time”— You, on why your members will stay

Five steps. No mystery.

01

Onboarding

You told us everything. Done.

02

Blueprint

This document. You’re reading it.

03

Build

We assemble your club: program, voice, brand.

04

Your review

Private preview. Your call on every detail.

05

Launch

Founding 10 in. The club opens.

You’re on step two. The heavy lifting is ours — your job is to tell us what’s wrong and bring your people.

After launch

We run the tech — hosting, updates, bug fixes, new platform features as they ship. You run the program and the community. Monthly statement, same as always.

07 — The deal

Plain words.

$0

You pay nothing out of pocket

Design, build, hosting setup, launch — all on us. Zero capital. Zero risk to start.

50%

You keep half of net profits

After costs — processing, hosting, tools — paid monthly with a clear statement. No hidden fees.

1

We only win when you win

We own the platform and the IP; you own your brand, your programming, your community. Your member data lives in your private coach dashboard — exportable any time, never sold, never shared.

Illustrative math — three scenarios

30 members150 members500 members
$29/mo revenue$870$4,350$14,500
Processing (approx.)−$34−$171−$571
Hosting + tools−$30−$30−$30
Your 50% share≈ $403/mo≈ $2,075/mo≈ $6,950/mo

Illustration only — not a promise or projection. Actual results depend on your audience and effort.

Pricing drafted at $29/mo until you set the real number — the math above moves with it. Your call.

The alternative is five figures. Typical market ranges for comparable custom work:

App design + workout engine + video$18,000 – $35,000
Community backend + coach dashboard$13,000 – $25,000
Auth, security, infrastructure, content$7,000 – $14,000
Typical agency total$38,000 – $74,000+

Typical ranges — 3–6 months, paid upfront. Your cost with us: $0 out of pocket.

08 — Fair questions

Asked,
answered.

The questions every smart coach asks. Plain answers.

What if my audience is small?

The Founding 10 is built for exactly that — a small crew that actually shows up beats 3,000 followers.

What if members quit?

That’s what the streaks, crews, and at-risk flags are for — the app is engineered around retention, and you’ll see who’s slipping before they go.

Can I change the program later?

Yes. Content lives in its own layer — your programming can evolve any time without rebuilding anything.

What does this cost me?

$0 out of pocket. We only earn when you do.

Do I still own my brand?

100%. Your name, your programming, your community. We own the platform underneath.

09 — The work behind it

This is not a website.
It’s your entire operation.

When people hear “app,” they picture a few screens. What you actually get: 16 connected systems under one login — training, community, coaching, and growth, all carrying your name. Here’s the work behind it:

10 — Why they stay

Built to be
hard to quit.

You said it: “They get lazy” Four forces keep people past week three:

A · The streak won’t let go.
Loss aversion beats motivation. A long streak is something people protect.
B · The crew is watching.
Cheers, group chat, live PR feed. Quitting alone is easy; quitting in front of your crew isn’t.
C · Results become visible.
Photos, charts, PRs. Around week two the mirror starts talking.
D · Your voice, daily.
Coach notes every morning, in your words. People don’t quit on a coach who talks to them.

Reply with these 4 things. Short list — everything else is on us:

  1. Logo — don't have one? We'll design it with you
  2. Brand photos — we'll art-direct the shoot with you
  3. Brand colors & fonts — we'll build your look with you
  4. Your workout footage — send it over, we'll cut the movement demos

Phase 2: n/a — slated for after the founding cohort finishes their first cycle.

11 — The launch play

The Founding 10.

Don’t launch to “everyone.” Launch to 10.

Your first members become the Founding 10 — and their Day 1 → Day 60 transformations become the proof that sells the next three hundred.

Your audience lives here: TikTok @one1iven, YouTube @Oneeliven, Instagram @oneeliven. That’s where the founding 10 comes from.

The mechanics

Target

Launch: January 2027 — we back the timeline out from there: blueprint approved → revisions in → build → founding crew invited → Day 1.

Your launch captions, written and waiting — pick your voice:

Hard

“60 days. 5 rules. No excuses. PROJECT 11 is live — my training club, in your pocket. First 10 in are FOUNDING: locked rate, founding badge. Link in bio. #Project11”

Warm

“I built the thing I wish existed when I started. PROJECT 11 — 60 days, 5 rules, and a crew that won’t let you quit. First 10 founding members lock their rate. Link in bio — let’s work. #Project11”

Funny

“New gym just dropped and it fits in your pocket. PROJECT 11: 60 days, 5 rules, zero guesswork. First 10 get founding status and bragging rights. Link in bio before your excuses find you. #Project11”

— Draft captions, yours to edit

Why this matters. You named the dream: Financially free and ability to help others mentally and physically come the best version of them selves. · Quit my 9-5 · 100K+ community · Bestselling program This launch is step one of that.

12 — The full checklist

The full checklist.
Everything we handle.

What follows is what we’ll be working on behind the scenes for Project 11 — you don’t need to worry about any of it, but if you’re curious, it’s all here for you.

Phase 1 — Design

Identity

How it works — Step 1: we pull your colors, tagline, and style answers from the brief and expand them into a token system — primary, accent, surfaces, text tones, each with usage rules. Step 2: we lock the type scale — two to three woff2 typefaces for headlines, body, and accents. Step 3: we design or refine your logo into one master lockup component used on every surface. Step 4: the registry check — we compare the finished direction against every site we've shipped; if it resembles another coach's, it goes back. You answer the brief; we do the rest.

Layouts

How it works — every screen is composed at 390px first, then scaled up. Touch targets are specced at 48px minimum in the design tokens — enforced, not hoped for. Text/background pairs run through a contrast analyzer at WCAG AA 4.5:1; if a combo fails, the palette shifts, not the standard. Screen-reader labels are written per control — VoiceOver announces 'Start workout, day 12,' not 'button' — and interactive elements get keyboard focus order. Then we verify on physical phones: thumb reach, no horizontal scroll, before it ships.

12 — The full checklist — continued

The full checklist.
Everything we handle.

Phase 1 — Design

Motion & states

How it works — all motion is CSS transforms and opacity: GPU-cheap, 60fps, no layout thrash on older phones. Easing is calm and athletic — quick fades, purposeful slides. Every async surface gets three states by default: skeleton loader while fetching, a designed empty state ('No PRs yet — go lift something'), and an error boundary that names the next action ('Check your connection and retry') while logging the real error for us. Members never see a stack trace.

Phase 2 — Build

Training engine

How it works — your programming lives in a structured content layer: each day is a data object — ordered exercises, sets, reps, rest seconds, demo-video references — organized as the 5-day split across 4 escalating quarters. The session runner is a state machine: it advances exercises, drives timers, fires voice cues, and swaps demo videos. End to end: the member presses start and trains; the runner handles sequencing. Speech synthesis speaks countdowns and rest alerts over Web Audio beeps plus Navigator.vibrate haptics. Demos are your clips cut into silent autoplay loops, compressed and served from our CDN. Edit any workout and it propagates everywhere — no rebuild, no deploy. Check-ins write to Postgres the moment they're tapped; streaks and XP recompute from live data.

12 — The full checklist — continued

The full checklist.
Everything we handle.

Phase 2 — Build

Daily rules & momentum

How it works — each rule is a toggle writing a timestamped row; 5/5 locks the day complete. Streaks compute consecutive days off the check-in ledger — miss one and the calendar shows the break. Every logged action emits an XP event; 12 badge definitions evaluate against lifetime totals. Hardcore mode is a per-program flag: one miss resets the streak to zero — on for everyone or opt-in, your call. Milestones at days 15, 30, 45, and 60 unlock a full-screen earned moment with a pre-rendered share card.

Members

How it works — Step 1: the member taps your invite link and enters the code, which maps to your crew. Step 2: Supabase Auth creates the account — email or passkey. Step 3: profile with opt-in social handle. No app-store download: it's a PWA that installs from the browser. Photos go to private Storage buckets guarded by Row Level Security — only the member's own session can read them — with a side-by-side comparison renderer. Leaderboards compute per crew from the check-in ledger.

12 — The full checklist — continued

The full checklist.
Everything we handle.

Phase 2 — Build

Community

How it works — crews are database rows with revocable invite codes and QR equivalents. Cheers are a fixed set of encouragement actions — no free text, so there's zero moderation surface by design. PRs and chat run over Supabase Realtime channels: the feed updates the second a lift is logged, no polling. End to end: a member hits a PR → the feed lights up → the crew cheers → one tap renders a canvas-painted share card with their live stats and your branding, exported as PNG, built to be posted. Every member gets a unique referral link; joins are attributed in the database.

Phase 3 — Voice & content

Your words, everywhere

How it works — your lines become structured content bound to surfaces: motivation cards (a 60-entry array served by day number, first thing on open), rest-timer overlays, the day-60 sign-off. Morning notes publish to the home feed daily. Facts and glossary terms render as tappable cards with flip-for-more detail. Hot takes carry their reasoning as structured fields — rendered as agree/disagree science cards no competitor can copy. Launch captions ship as plain text in three tones — hard, warm, funny. The rule governing all of it: zero templated copy. If it reads like the last site we built, it failed.

12 — The full checklist — continued

The full checklist.
Everything we handle.

Phase 4 — Coach tools

Dashboard

How it works — the roster reads member rows with search and filters for group, streak, and at-risk status. A nightly job flags members with no check-in for N days — you see who's slipping before they quit. The PR feed streams over Realtime; the morning briefing is a digest computed overnight: who trained, who's slipping, whose milestone hits today. Broadcasts fan out to push and email from one composer. Drill-down is three taps: member → calendar → day → every lift, weight, and rep. Your Google Sheet is created and wired at build time via an Apps Script web app — workouts sync on their own, you paste nothing. Groups mint their own invite codes; captains get Stripe 100%-off comps plus bring-one-free tracking at three paying referrals. Content edits hit the content layer — no rebuild, no deploy. Full CSV export any time.

12 — The full checklist — continued

The full checklist.
Everything we handle.

Phase 4 — Coach tools

Accounts & access

How it works — members sign in with WebAuthn passkeys: Face ID or fingerprint, one tap — no passwords to forget, reset, or phish. Sessions persist via Supabase Auth: new phone, same login, and history, streaks, and photos restore from the database, not the device. Single sign-on spans .fluent.spot apps — one session, every app, no second login.

Phase 5 — Money

Payments

How it works — Step 1: our server creates a Stripe Checkout Session with the member's ID in metadata and redirects to Stripe's hosted page — cards, Apple Pay, Google Pay. Step 2: Stripe fires checkout.session.completed; our webhook verifies the signature and activates the membership — idempotent, so double-fires can't double-grant. Step 3: renewals bill automatically; invoice.payment_failed triggers Stripe's smart retries plus a nudge to update the card — the subscription flips to past-due instead of silently dying, and every event lands in the payment ledger. End to end: the member manages everything in Stripe's billing portal — card updates, cancels, invoices. We never see card numbers: restricted least-privilege API keys, secrets in server-side functions only, never in browser code. The math: $29 minus 2.9% + 30¢ per charge, minus hosting and tool costs, split 50/50 — at 100 members that's roughly $2,786 after ~$114 in Stripe fees, about $1,378/month to you, on a monthly statement clear to the dollar.

12 — The full checklist — continued

The full checklist.
Everything we handle.

Phase 5 — Money

Email

How it works — all mail sends via Resend from your domain. Step 1: we set SPF and DKIM records on your domain — mailbox providers verify the cryptographic signature, so your mail lands in inboxes, not spam. Step 2: welcome emails trigger on signup; receipts fire on every charge with an itemized breakdown. Step 3: broadcasts go from the dashboard composer to every member's inbox. One sender identity, authenticated, everywhere.

Phase 6 — Launch & care

Launch

How it works — Step 1: we set the DNS records and provision SSL, then curl-verify the full chain live — domain, cert, deploy — before launch day. Step 2: deploy to Cloudflare Pages: atomic deploys with instant rollback, served from 300+ edge cities. Step 3: pre-flight — automated smoke tests over every flow, then a human pass on a real phone; broken never ships. Step 4: founding codes go out, the founding Stripe price locks, founding badges render in-app, names go on the wall — permanent. The site stays unlisted until you say go, then flips public on the same URL. Push runs on service worker + VAPID — members opt in once, then PR alerts, streak reminders, and your broadcasts reach them like texts.

12 — The full checklist — continued

The full checklist.
Everything we handle.

Phase 6 — Launch & care

Ongoing

How it works — Postgres is backed up to two clouds — Supabase plus Google: two copies, zero single points of failure. Nightly health checks hit every site — HTTP status, cert expiry, deploy integrity — so we know before you do. Sentry captures every crash with diagnostics attached; PostHog tracks usage. Members report issues in one tap with device info and app version bundled — no 'it doesn't work' mysteries. Privacy policy and terms publish before launch. And support is us — a human, not a ticket queue.

Phase 7 — Working with us

The process

How it works — Step 1: you approve this blueprint before we touch code. Step 2: revision rounds in the shared doc — you mark up, we implement, every change stamped in a changelog you can watch happen. Step 3: the reveal walkthrough — screen by screen, you approve every pixel before members see it. Step 4: launch day — we're live with you when the founding crew joins, in the chat with you, not a ticket queue.

That’s the list. You bring the coaching — we bring everything else.
